M&A DATA INTEGRATION & TRANSFORMATION

The deal closed.
The work still has to connect.

When an acquisition leaves reporting, systems, processes, and accountability fragmented, progress can look better on paper than it feels in the business.

Thought Trails Advisory works with leadership and the teams already doing the work to clarify what needs attention, who owns it, and how to move integration forward.

WHEN TO BRING US IN

The workstreams are moving.
Is the business?

The reports don’t agree.

Teams use different definitions, reconcile figures manually, or cannot explain which numbers leadership should trust. Decisions take longer while people work around the reporting.

Ownership gets lost between teams.

Systems and processes cross business boundaries, but decisions, approvals, exceptions, and handoffs have no clear owner. Work stalls or gets repeated.

The integration plan isn’t translating into daily work.

Milestones show progress, but disconnected processes and platforms still make it hard to operate together or understand what is preventing value from being realized.

A PRACTICAL FIRST ENGAGEMENT

Start with one integration problem.

Agree what needs answering.

Choose a defined reporting, process, data, or ownership issue with an executive sponsor. Agree stakeholder input, documents, access, deliverables, timing, and fees in writing.

Look at the work and the evidence.

Review agreed materials and gather limited input from the people responsible for the work. Identify relevant dependencies, points of friction, and questions that still need evidence.

Bring the findings back to leadership.

Present the agreed findings, priorities, and recommendations for the sponsor to review, with a practical next step and ownership recommendations.

WHAT YOU COULD RECEIVE

Useful outputs. Clear boundaries.

  • A concise summary of the integration issue, its business consequences, and the evidence reviewed.
  • A map of the relevant reporting, data, process, or system dependencies and ownership gaps.
  • Prioritized findings, recommendations, and decisions requiring leadership attention.
  • An executive readout and a proposed next step, with ownership recommendations.

We distinguish supported findings from assumptions and open questions. Your team retains business decisions and approvals.

This first engagement does not include a full enterprise integration program, unlimited stakeholder interviews, system implementation, engineering, or production migration. Those activities require a separate scope and the appropriate delivery specialists. Business results are not guaranteed.

WHY THOUGHT TRAILS

Work across the gaps,
with the team you already have.

We can work alongside your internal leaders and existing advisors on a defined problem. We agree responsibilities and handoffs rather than adding another parallel program.

If ongoing support would be useful, we can separately scope transformation oversight, integration priorities, decision tracking, and cross-functional coordination.
